The short answer
- Most small businesses lose leads on WhatsApp not because of price, but because nobody replied fast enough.
- The free WhatsApp Business app is fine for one person. Once a team shares one number, you need the official WhatsApp Business API.
- Automate the first reply, lead details, follow-up reminders and routine updates. Keep a human for the actual selling.
- With Coexistence, your team can keep the app on the phone while the same number works in a shared inbox.
If you run a small business in India, your customers are already on WhatsApp. Enquiries come from Instagram ads, Google, your shop board and word of mouth, and nearly all of them end up as a WhatsApp message. The problem is what happens next: replies that come three hours late, a lead nobody followed up, a customer who asked the same question twice and then went to a competitor.
WhatsApp automation fixes that. This guide explains what it really is, what it should and should not do, and how to set it up without annoying your customers or getting your number blocked.
What WhatsApp automation actually means
Automation is not a robot replacing your sales team. In a good setup, software handles the repetitive parts of a conversation so your people can spend their time on the parts that need judgement. In practice that means:
- An instant first reply, any time of day, so the customer knows they were heard.
- Collecting the basics before a person picks up: name, requirement, date, budget, city.
- Routing the chat to the right person, for example sales, support or a specific branch.
- Follow-up reminders, so no lead is forgotten after the first conversation.
- Routine updates like booking confirmations, payment links, fee reminders and order status.
- Broadcasts to customers who have agreed to hear from you, such as offers or new launches.
WhatsApp Business app vs WhatsApp Business API
| WhatsApp Business app | WhatsApp Business API | |
|---|---|---|
| Cost | Free | Per-message charges from Meta, plus software |
| Users on one number | Owner plus linked devices | A whole team, with roles |
| Automation | Greeting, away message, quick replies | Full flows, chatbots, AI, integrations |
| Broadcasts | Limited to contacts who saved your number | Approved templates to opted-in customers at scale |
| CRM and reports | No | Yes, through software like SaarFlow |
| Green tick and official status | No | Possible after Meta review |
The app is perfect for a single owner answering their own chats. The moment two or three people share one number, or you run Click-to-WhatsApp ads, you need the API, because the app cannot show who replied, who owns a lead, or what happened to it.
The API is provided by Meta and accessed through software built on it. Techsaar is a Meta Tech Provider, and our own product SaarFlow is a WhatsApp CRM and shared inbox built on the official Cloud API.
Can I keep using the WhatsApp app on my phone?
Yes, this changed recently. With WhatsApp's official Coexistence setup, a number that already runs the WhatsApp Business app can also be connected to the API. Your team keeps using the app on the phone, existing chats come across, and the same number works in a shared inbox on the computer. For most small businesses this removes the biggest fear of moving to the API.
What it costs
There are two parts. Meta charges per delivered message by category: marketing, utility and authentication messages are paid, while customer service replies inside the 24-hour window are free up to Meta's monthly allowance, and leads from Click-to-WhatsApp ads open a free messaging window. Incoming messages are always free. We explain every rule in rupees in our WhatsApp API pricing guide.
The second part is the software. Most tools in India charge per user per month. SaarFlow is priced per business, so adding a team member costs nothing extra. Current plans are on saarflow.com/pricing.
A simple setup that works for most small businesses
- Connect your number to the official API through Meta's own signup. The WhatsApp Business Account stays in your name.
- Write one welcome message that thanks the customer and asks one or two useful questions, for example "Which service are you looking for?" with buttons.
- Set working hours. Outside them, reply with a clear time when a person will respond, and keep that promise.
- Tag every chat as a lead with a stage (new, contacted, quoted, won, lost) and an owner.
- Turn on follow-up reminders so a quoted customer is contacted again after one day and again after three.
- Get two or three templates approved for things you send often: booking confirmation, payment reminder, and a re-engagement message.
- Add AI only when the basics work. An AI agent is excellent at answering common questions and qualifying enquiries in English, Hindi and Hinglish, but it should hand over to a person for pricing and closing.
Mistakes that get numbers blocked
- Sending promotional broadcasts to people who never opted in.
- Using unofficial "WhatsApp marketing" software that automates a normal app number. Meta bans these numbers, often permanently.
- Sending the same offer every day. Customers block you, and your quality rating drops.
- Bots with no way to reach a human. If someone types "call me", a person should call.
Real examples from our clients
A school in Madhya Pradesh sends fee receipts and reminders to parents on WhatsApp, which made fee collection faster. A group of hotels in Indore confirms direct bookings and talks to guests from one shared number. A travel company organises every Instagram and Google enquiry in one inbox before the sales team calls. The pattern is the same everywhere: answer fast, track every lead, follow up on time.

Frequently asked questions
Is WhatsApp automation allowed by WhatsApp?
Yes, when it runs on the official WhatsApp Business API from Meta and you message people who have opted in. Unofficial tools that automate a normal WhatsApp app number break WhatsApp's terms and get numbers banned.
Can I use WhatsApp automation without losing my existing number?
Yes. With WhatsApp's official Coexistence setup you can connect the number you already use in the WhatsApp Business app, keep using the app on your phone, and also use the same number in a shared team inbox.
How much does WhatsApp automation cost in India?
You pay Meta per delivered message for marketing, utility and authentication messages, while customer service replies are free up to Meta's monthly allowance and incoming messages are free. Software is extra. SaarFlow is priced per business rather than per user; plans are on saarflow.com/pricing.
Should a small business use an AI chatbot on WhatsApp?
An AI agent works well for answering common questions and collecting lead details around the clock, in English, Hindi and Hinglish. It should hand the chat to a person for pricing, negotiation and closing.
